Start with the number of covers, not the moodboard

Most restaurant projects begin the wrong way round. The operator has a look in mind, collects references, and asks a designer to deliver that look in the space they have leased.

The sequence that actually works runs in the opposite direction.

Step one: what is your average spend per head and your target monthly revenue?

Step two: how many covers do you need to turn, and how many times per day, to reach it?

Step three: how many seats does that require, given realistic occupancy?

Step four: how much area does that seat count need, including kitchen, service and circulation?

Only then does the question of style arise. A restaurant is a machine for producing and serving food at a certain volume. The design has to serve the machine first and express the brand second. When it happens the other way round, you end up with a beautiful room that seats fewer people than the rent requires.

A practical example of the trap. An operator leases 2,000 square feet in Sector 29 with a fine dining concept in mind. Fine dining needs generous spacing, around 18 to 20 square feet per cover, plus a larger kitchen proportion for elaborate preparation. That may leave roughly 55 to 60 seats. If the rent, staffing and overheads require the equivalent of 90 covers turning twice a day at the intended spend, the model does not close, and no design decision fixes it. That conversation needs to happen before the lease is signed, not after the drawings start.

Table sizing

Standard 2-seater tops around 600 by 750 mm, 4-seaters around 900 by 900 mm. The more useful design decision is the seating mix. A room made entirely of 4-seaters wastes capacity, because a large share of walk-ins are pairs. A workable mix combines 2-seaters that can be joined, some 4-seaters, banquette seating along walls which is the most space-efficient option available, and one or two larger tables for groups.

Banquettes deserve particular attention. They use wall depth efficiently, feel more generous than they are, absorb sound, and are usually cheaper per cover than loose furniture over the life of the fit-out.

The kitchen, and the exhaust problem nobody budgets for

The exhaust and makeup air problem. A commercial kitchen hood extracts a large volume of air. That air has to be replaced. If the design provides extraction without adequate makeup air, the space goes into negative pressure. The consequences are entirely predictable and appear in a large proportion of restaurants across Delhi NCR:

  • Cooking smells pulled into the dining area instead of out of the building
  • Entrance doors that are difficult to open, or that whistle
  • Air conditioning that cannot hold temperature because it is fighting the pressure differential
  • Higher energy costs permanently
  • Staff working in an uncomfortable kitchen, which affects retention

Retrofitting makeup air after the ceiling is closed and the kitchen is commissioned is expensive and disruptive. Designing it in at the start costs comparatively little. Ask your designer and MEP consultant to show you the air balance calculation before work begins. If nobody can produce one, that is your warning.

Other kitchen essentials to confirm early:

  • Grease trap, correctly sized and accessible for servicing. An undersized or inaccessible trap becomes a recurring operational problem
  • Floor drainage and slope, with proper falls to gullies. Kitchen floors are washed down daily

A note on sequencing. The kitchen equipment layout should be finalised before the MEP drawings are completed, because the equipment determines where the power points, gas lines, water inlets, drainage and hood positions must be. Two design implications that matter.

First, fire safety requirements shape the plan, not the other way round. Assembly occupancies have requirements around number of exits, exit widths, travel distance to an exit, signage, detection and suppression. A layout designed for maximum covers and then submitted for approval frequently comes back requiring changes that reduce the seat count. Design to the requirements from day one and you avoid rework.

The practical advice for mall units: obtain the fit-out manual and the available services capacity, particularly the exhaust provision, before you finalise the concept. A menu built around heavy tandoor and wok cooking in a unit with limited exhaust capacity is a problem discovered at the worst possible moment.

Theme restaurants: when they work and when they age badly

Theme restaurants are a large part of the Gurgaon market, and the honest assessment is more nuanced than either the enthusiasts or the sceptics suggest.

When a theme works

  • When it is tied to the food. A regional cuisine restaurant whose materials, crockery, music and details reinforce that region reads as authenticity rather than costume
  • When it creates one or two memorable moments rather than saturating every surface
  • When it is executed in quality materials. A well-made theme reads as craft. A cheaply made one reads as a set
  • When the operator understands the refresh cycle and has budgeted for it

When a theme fails

  • When it is decoration applied over a weak concept. A theme cannot compensate for inconsistent food or slow service
  • When it chases a current internet trend. Trend-led themes date extremely fast, and the fit-out cost has not been recovered by the time the look feels stale
  • When it fights the operation. Props that obstruct service paths, low-hanging installations that servers duck under, and finishes that cannot be cleaned properly all cost you daily
  • When it is expensive to maintain. Custom fabricated elements that no local vendor can repair become a recurring problem

Our recommendation to most operators: build the permanent shell in restrained, durable, quality materials, and put the personality into elements that can be changed. Lighting, upholstery, artwork, graphics, planting and table styling can all be refreshed at a fraction of the cost of a full fit-out. That way the restaurant can evolve without shutting for six weeks and spending the same money again.

A theme is not a substitute for a concept. A concept is what you serve, to whom, at what price, and why they should choose you. A theme is one way of expressing that. Getting the order right saves a great deal of money.

Lighting, the cheapest thing that changes everything

Lighting is a small share of the budget and a large share of how the restaurant feels. It is also the most frequently mishandled element in Indian restaurant projects.

What good restaurant lighting requires:

  • High colour rendering. Aim for CRI 90 or above in dining areas. Food looks unappetising under poor colour rendering, and this single specification decision affects every plate served
  • Warm colour temperature, generally 2700K to 3000K for dining. Cool white light makes a dining room feel like a clinic
  • Layers, not a grid. Ambient light for the room, focused light on tables, accent light on features. A ceiling of evenly spaced downlights produces a flat, unflattering room
  • Light on the table, not on the guest’s head. Downlights placed directly above seating cast harsh shadows under eyes and noses. Nobody can articulate why they look tired in your photographs, but they do
  • Dimming and scenes. Lunch and dinner need different levels. A restaurant that looks right at 9 pm often looks gloomy at 1 pm. Scene control solves this cheaply
  • Consistent glare control. Visible bare lamps in the field of view are uncomfortable and read as unfinished

A simple test. Ask your designer to show you a lighting layout with table positions marked, and to explain which fitting lights each table. If the answer is that the general ceiling grid covers it, the lighting has not been designed.

Acoustics, the most common reason people do not return

Read restaurant reviews across Gurgaon and a pattern emerges. Complaints about noise appear constantly, and unlike a slow starter or an over-salted dish, noise affects every guest in the room simultaneously.

Why modern restaurants are loud. Contemporary design favours hard surfaces: exposed concrete, glass, tile, metal, timber. Every one of them reflects sound. Add music, kitchen noise and a full room, and conversation becomes effortful. Guests do not usually complain to the manager. They just do not come back, and they mention it in a review.

What actually helps:

  • Acoustic ceiling treatment, which is the single most effective intervention because the ceiling is the largest uninterrupted reflective surface
  • Upholstered seating and banquettes, which absorb sound where people are sitting
  • Fabric elements, curtains, screens, soft partitions
  • Acoustic panels integrated as design features rather than added afterwards as obvious boxes
  • Breaking up long, parallel hard walls, which cause flutter echo
  • Isolating kitchen noise, including the pass, dish wash and extract fans
  • A properly designed sound system with distributed speakers at moderate volume, rather than a few loud sources. Even coverage lets you run lower overall volume for the same perceived presence

Aim for a reverberation time that supports conversation across a table without raised voices. Your designer should be able to discuss this in specifics rather than generalities.

The economics. Acoustic treatment is a modest line item. Losing a share of repeat customers because the room is exhausting is not.

Restaurants are punishing environments. Materials that perform beautifully in a residential project fail here.

A durability principle worth applying. Specify for the worst thing that will happen daily, not the best case. Chairs will be dragged. Trolleys will hit walls. Tables will get hot plates put on them without mats. Design that assumes careful use is design that looks tired within a year, which is precisely when you have no budget to fix it.

Two scheduling notes. Start approvals in parallel with design rather than after it, because they are the most common cause of delay and they are largely outside the design team’s control. And do not compress the trial period. Restaurants that skip trial service open with a kitchen that has never handled a full ticket load, and the first two weeks of reviews are the ones that follow you.

Where operators lose money

In rough order of frequency.

Signing the lease before the feasibility study. The most expensive mistake available. A space that cannot accommodate the required covers, or that lacks the exhaust route the menu needs, is a problem no designer can solve.

Undersizing the kitchen. Costs you every service, forever.

Cutting MEP to fund visible finishes. You are trading permanent operational comfort for a temporary visual gain.

Changing the layout after MEP is set. Every relocated point means rework, and rework in a live site is expensive.

No contingency. Restaurant sites reveal surprises. Old buildings in particular hide drainage, structural and services problems.

Ignoring the service path. If servers walk further than they need to, every single service costs more labour. Map the path from pass to the furthest table before finalising the layout.

Over-theming. Front-loaded cost, short life, expensive to maintain.

Forgetting staff areas. No changing space, no staff toilet, nowhere to take a break. It affects retention, and staffing is already a hard problem in this market.

Skipping acoustic treatment. Cheap to include, expensive to retrofit, and it directly affects whether guests return.
